Independent Advisor (to a Committee or an Executive)

  • What does a machine decide in this organization, and who answers for each of those decisions?
  • Which vendor could we not replace in six months even if we wanted to?
  • Which critical function has not been tested in a real rehearsal?
  • What was automated this year without this committee approving it?
  • How long would it take us to reconstruct one specific decision for a third party?
  • What happens if our vendor changes version without telling us?
  • What is being decided. In one sentence. If it does not fit, it is several decisions.
  • What the options are. At least two real ones.
  • What is known and what is still missing. The facts with their source, kept apart from what is assumed.
  • What is lost by deciding late. It is the line that sets the priority.
  • Who has to agree. If that person is not in the conversation, the decision will not be carried out even if it gets made.

Use it for two months and you will find out on your own which of your decisions get settled inside and which do not.

It comes from Independent Advisor (to a Committee or an Executive). Every service in this discipline brings its own.

Frontier scenarios

Of everything being announced, what is worth getting into and what is not?

The committee wants a position and I do not know what is real and what is noise.

With your leadership in the room: a short list of what to get into and another, more valuable one, of what to stay out of.

Investment verdict

Does the return on that investment survive an independent review?

The business case was built by the person selling it to me.

A verdict from someone who takes no commission, with the exact assumption that would have to fail for the numbers to stop working.

AI Prioritization (by Function or Sector)

Which of your AI initiatives deserve to continue, which to scale and which to switch off?

We have AI pilots in five departments and budget to scale two.

Your initiatives ranked by return, by risk and by what it costs to keep them running, with the list of the ones worth switching off and the reason for each.

Frontier radar

What has moved in your sector since the last time you looked?

Last year's session was useful, but it was a snapshot and the map has already changed.

The frontier map of your business kept current, with what changed, what died and what now forces a decision.

Verdict Session

Who do you test a decision against when everyone with an opinion has something to gain?

I have a call to make this week and almost everyone with an opinion has something to gain from the answer.

A written one-page verdict: what you are looking at, what has to be decided and what the next step is.

Independent Advisor (to a Committee or an Executive)

Who do you test the technical decisions you cannot test inside?

The decisions that weigh the most, I make without an independent peer in the room.

Independent judgment on a fixed calendar: on your committee, with a written opinion per session, or alongside leadership, with a written note per decision.

Where inference runs

What does your AI actually cost, depending on where it runs?

Upstairs they want to bring it in-house and I am the one who will have to operate whatever they decide.

Your break-even point calculated with your volumes, and the failure mode you take on if you decide to self host.

Or see it by the cycle: Vanguard, Forge and Taskforce. Or by the question you arrive with, in the seven questions. And if you already know the name, there is the full list.
